What the Business Data Squad Template is and when to use it

The Business Data Squad Template is a standardized intake and delivery form used by cross-functional teams to request, approve, and document data work. It captures requester details, data scope, intended use, privacy classification, acceptance criteria, and delivery timelines. The template is designed to reduce back-and-forth, create an auditable record of decisions and approvals, and support consistent handoffs between business owners, data engineers, analysts, and compliance reviewers. It is suitable for recurring operational requests and one-off analysis projects that require clear ownership and traceable approvals.

Why a standardized template improves data work

A consistent template reduces errors, clarifies scope, and shortens turnaround by ensuring every request includes necessary information up front, producing a single source of truth for approvals and deliverables.

Why a standardized template improves data work

Primary users and those involved in the workflow

Teams and roles that commonly interact with the template are listed below.

  • Business requesters: product managers and analysts who define the question, expected output, and business rationale.
  • Data owners and engineers: responsible for feasibility, data lineage, transformation requirements, and delivery schedule.
  • Compliance and security: reviewers who confirm privacy classification and required protections such as HIPAA or data minimization.

Use this template to make responsibilities explicit and reduce rework during handoffs.

Core sections included in a professional Business Data Squad Template

A robust template groups intake, prioritization, approvals, privacy, delivery, and acceptance into repeatable sections so teams can act quickly and with audit-ready records.

Intake Fields

Structured requester fields for contact, business unit, request title, objective, and urgency to avoid missing context and reduce clarification cycles.

Scope & Data

Detailed data elements, time ranges, datasets, and filters required so engineers can assess feasibility without multiple follow-ups.

Prioritization

Business impact, dependencies, and effort estimate fields that feed a prioritization matrix for transparent triage decisions.

Ownership & SLA

Assigned data owner, reviewer, and target delivery date with SLA categories (standard, expedited) to set expectations.

Security & Compliance

Privacy classification, PHI/PII flag, required access controls, and any BAA or regulatory notes to document legal obligations.

Acceptance Criteria

Deliverable format, validation checks, and sign-off fields so business stakeholders can confirm the output meets requirements.

How to complete and route the template

Follow these sequential steps to submit, approve, and receive the requested data deliverable.

  • 01
Prepare Request: Complete all intake fields and attach sample output or schema.
  • 02
Assign Owner: Data team assigns a lead and estimates effort.
  • 03
Approve & Sign: Compliance and requester authorize the work and SLA.
  • 04
Deliver & Close: Deliverables validated, acceptance signed, and request archived.

Routing flow from submission to archive

The template moves through upload, review, sign-off, and archival stages with clear handoffs to minimize bottlenecks.

  • Upload: Requester uploads completed template and attachments.
  • Triage: Data lead assesses feasibility and priority.
  • Sign-Off: Compliance and business approvers confirm scope and privacy.
  • Archive: Final package stored with audit trail for retention.

Common workflow settings to configure for automation

Configure these controls to standardize routing, authentication, and retention for automated handling of requests.

Field Configuration
Notifications Email and Slack alerts on assignment and completion.
Authentication Email link or SMS code for signer verification.
Conditional Fields Show PHI controls only when Privacy Classification = Restricted.
Archive Location Encrypted cloud folder with retention tagging.

Platform and format requirements for digital completion

Use a platform that supports common document formats, audit trails, and signer authentication.

  • File Formats: PDF, DOCX
  • Integrations: Salesforce, Microsoft 365, Google Workspace
  • Authentication: Email link, SMS code, or SSO

Typical timelines and internal deadlines

Define timelines clearly so requesters and data teams share expectations; use business days for SLA calculations.

Submission Window:

Requests submitted by COB Friday are triaged the following Monday.

Standard SLA:

Five business days for low-complexity requests.

Expedite SLA:

24–48 hours for high-priority business needs.

Approval Deadline:

Approvals required within two business days of assignment.

Delivery Confirmation:

Business acceptance or corrections due within three business days of delivery.

Key milestones from intake to close

Track these milestones to monitor progress and trigger escalations when necessary.

01

Intake Submitted

Request created and artifacts attached.

02

Feasibility Review

Data team confirms scope and resource needs.

03

Approval Signed

Compliance and business finalize sign-off.

04

Final Delivery

Output delivered and accepted by requester.

Common mistakes that delay or derail requests

  • Vague scope or missing sample output causing multiple clarification rounds and rework across teams.
  • Incorrect data range formats or timezone omissions leading to partial exports and repeated extraction cycles.
  • No privacy classification selected so compliance review is delayed while security posture is determined.
  • Missing approver or outdated contact details resulting in stalled approvals and missed SLAs.

Risks and compliance consequences to track

Compliance Breach: Regulatory penalties for exposed PHI
Financial Exposure: Costs from incorrect analysis
Operational Delay: Missed deadlines and opportunity loss
Audit Failure: Incomplete records during review
Legal Liability: Contractual breaches or data misuse
Reputational Harm: Customer trust erosion

Security and data controls to include on the form

Encryption: AES-256 at rest
In-transit: TLS 1.2/1.3
Audit Trail: Signed timestamp and IP
Access Control: Role-based permissions
HIPAA BAA: Required if PHI involved
Retention Tag: Automated legal hold option
