What the Business Variance Document Is and When It Matters

A Business Variance Document records and explains deviations from an approved business plan, budget, contract terms, or operational baseline. It identifies the parties involved, the specific items that differ from the original approval, the reason for the variance, and the proposed mitigation or approval route. Organizations use this formal record to maintain auditability, ensure decisions follow governance rules, and provide a written trail for reviewers and regulators. The document typically ties to internal controls, budgetary approvals, compliance reviews, and contract change management, and it becomes part of the official project or financial record once approved.

Why a Formal Business Variance Document Reduces Risk

A clear variance document provides accountability, preserves decision rationale, and creates a consistent approval path that helps prevent unauthorized cost overruns and regulatory exposure. It supports internal audits and external reviews by creating a timestamped record of who approved the change and why.

Why a Formal Business Variance Document Reduces Risk

Who typically prepares and reviews a Business Variance Document

Typical contributors include project managers, finance controllers, procurement leads, legal counsel, and designated approvers in a governance matrix.

  • Project Managers: Draft the variance, describe operational impact, and propose remediation steps.
  • Finance Controllers: Validate cost impacts, budget realignment, and accounting treatment.
  • Legal / Contracts: Review contractual implications and advise on consent or amendment needs.

Routing usually follows organizational policy: originator → unit head → finance/legal → final approver; the document stays with the project file after approval.

Roles Authorized to Sign

Senior Approver

Usually an executive or department head with delegated authority to approve variances up to a defined threshold. Their signature confirms budget reallocation and authorizes downstream actions such as purchase orders or contract amendments.

Finance Signatory

A finance officer or controller who verifies funding sources, confirms accounting treatment, and signs to record the financial approval and compliance with internal controls.

Essential Sections to Include in a Professional Business Variance Document

Design the document with consistent headings and required metadata so reviewers can quickly assess scope, impact, and approval status.

  • 03
Review: Obtain finance and legal comments before seeking final approval.
  • 04
Approve & Record: Capture signatures, dates, and store final copy in the project repository.

How to Configure an Online Approval Workflow

Set up routing, notifications, and required approvers to match your internal delegation matrix before sending for signatures.

Field Configuration
Routing Order Sequential or parallel approvers
Authentication Email, SMS code, or MFA
Notifications Automated reminders and escalation
Retention Save final PDF to repository

Distribution and Signing Platforms — Technical Considerations

Choose a platform that supports audit trails, role-based access, and matches your required signer authentication level.

  • File formats: PDF, DOCX supported
  • Integrations: Salesforce, NetSuite, Google Workspace
  • eSignature types: Email link, SMS code, RON

Ensure the platform can export a tamper-evident signed PDF, maintain retention policies, and produce an audit trail suitable for internal and external reviewers.

Typical Submission Flow for a Business Variance Document

A consistent submission flow reduces approval delays and preserves traceability for auditors and stakeholders.

  • Prepare: Originator completes the variance and attaches evidence
  • Route: System sends to finance and legal for review
  • Approve: Designated approvers sign in specified order
  • Archive: Final document stored with version control

Timelines and Expected Processing Times

Identify internal SLA targets and external deadlines to ensure timely approvals and prevent contractual or regulatory breaches.

Initial Review Target:

3–5 business days for finance/legal review

Expedited Requests:

24–48 hours when labeled urgent

Final Approval:

Depends on approver availability; plan 5–10 business days

Record Retention Start:

Retention clock starts on approval date

Audit Response:

Provide records within 10 business days

Key Milestones from Submission to Recordation

Use this ordered milestone view to coordinate stakeholders and trigger notifications at each stage.

04

Final Approval & Archive

Common Mistakes to Avoid When Preparing a Variance

  • Missing baseline references or version numbers that make comparison impossible and delay approval.
  • Providing estimates without supporting documentation, causing reviewers to reject or request more data.
  • Routing to incorrect approvers when delegation thresholds change, which invalidates the approval chain.
  • Using informal signatures or initials when the policy requires full signatory authentication and date.

Consequences of Incomplete or Incorrect Variance Documentation

Audit Findings: Control exceptions and remediation costs
Financial Misstatement: Incorrect expense recognition
Contract Breach: Potential penalties or termination
Regulatory Exposure: Fines or corrective orders
Operational Delays: Project stoppage or rework
Loss of Approval Authority: Policy sanctions for repeat errors
