What the Project Management Prep Sheet Is

The Project Management Prep Sheet is a structured one- to two-page document used to capture essential project setup details before work begins. It consolidates project scope, objectives, stakeholders, milestones, deliverables, risks, assumptions, constraints, budget summary, communication protocols, required approvals, and key contacts. The sheet serves as a standardized intake and handoff tool for project managers, sponsors, and PMOs to reduce ambiguity and accelerate planning, procurement, and kickoff activities across teams and external vendors.

Why a Prep Sheet Matters for Project Success

A concise prep sheet reduces start-up delays, clarifies roles and deliverables, and provides a single source of truth for early decisions. It lowers the risk of scope creep and miscommunication by documenting approvals, constraints, and acceptance criteria before execution.

Why a Prep Sheet Matters for Project Success

Who Typically Prepares and Reviews This Sheet

The prep sheet is prepared by the assigned project manager and reviewed by core stakeholders to confirm assumptions and approvals.

  • Project Manager — Drafts the sheet, confirms scope, and coordinates approvals before kickoff; central point of contact for changes.
  • Project Sponsor — Reviews high-level objectives, budget summary, and authorizes resources and timeline commitments.
  • PMO / Portfolio Office — Uses the sheet to gate projects into the portfolio and ensure consistency with standards and templates.

After approval, the sheet is stored with project records and used to populate the project plan and communication materials.

Essential Sections to Include on a Professional Prep Sheet

A complete prep sheet balances brevity with actionable detail so teams can move from intake to planning without repeated clarifications.

Project Name

Clear short name and formal title for tracking across tools and communications; use the internal naming convention.

Scope Summary

Two- to four-sentence description of included deliverables and exclusions to prevent early scope misunderstandings.

Objectives

Measurable outcomes and success criteria tied to business value and key performance indicators.

Key Milestones

High-level milestones with target dates for planning, procurement, deployment, and acceptance.

Stakeholders

List of sponsor, approvers, product owner, and critical vendor contacts with role and contact method.

Risks & Assumptions

Top three risks with mitigation and core assumptions that materially affect schedule or budget.

Step-by-Step: Complete the Prep Sheet Before Kickoff

Follow these sequential steps to ensure the sheet is complete, approved, and stored for project planning.

  • 01
Draft: Populate core fields with known facts and attach reference documents.
  • 02
Validate: Confirm scope, assumptions, and budget with sponsor and key stakeholders.
  • 03
Approve: Collect required sign-offs in the documented order and capture dates.
  • 04
Store: Save the final sheet in the project repository and link to the project plan.

How to Configure the Sheet for Online Workflows

Standardize fields and validation rules to support automation, routing, and reporting in your document management system.

Field Configuration
Project Title Field Mandatory, single-line text, max 100 characters
Effective Date Field Date picker, MM/DD/YYYY format, cannot be past date
Budget Field Numeric field with currency, validation for non-negative values
Approver Sequence Role-based routing in defined order with reminders

Where to Send the Completed Prep Sheet

Determine routing destinations based on approvals required and whether external vendors must review the document.

  • Internal Sponsor: First approver for budget and scope confirmation.
  • Procurement: If budget or vendors are involved, send for procurement review.
  • Finance: For budget coding and cost-center validation.
  • Project Repository: Final approved sheet stored for audit and kickoff use.

Digital Signing and Distribution Considerations

Choose a platform that supports secure e-signing, field validation, and audit trails for approvals.

  • File Formats: PDF, DOCX supported
  • Integrations: Works with Google Workspace and Microsoft 365
  • Authentication: Email or SMS code

Ensure chosen tools meet any sector compliance requirements and can export a tamper-evident signed record for retention.

Typical Timelines and Target Dates

Set clear internal deadlines on the prep sheet to avoid kickoff delays; include both target and latest acceptable dates.

Draft Completion:

Within 3 business days of project authorization

Stakeholder Validation:

Within 5 business days after draft completion

Final Approval:

Within 2 business days after final review

Procurement Review:

Allow 7–14 business days for vendor approvals

Kickoff Meeting:

Schedule within 5 business days of final approval

Key Milestones from Intake to Kickoff

Milestones below represent the minimum sequence to move from intake to active project work.

01

Intake Submitted

Project manager submits the completed prep sheet for review.

02

Stakeholder Review

Approvers validate scope, assumptions, and budget.

03

Approvals Obtained

Sponsor and finance provide formal sign-off and authorization.

04

Kickoff Conducted

Team kickoff meeting held and project plan baselined.

Common Mistakes to Avoid When Preparing the Sheet

  • Incomplete stakeholder list that omits key approvers, causing approval delays and rework during planning.
  • Vague scope descriptions that leave deliverables open to interpretation and increase change orders after kickoff.
  • Unspecified acceptance criteria that create disputes about whether deliverables meet requirements at handover.
  • Missing budget classification that delays procurement and prevents timely vendor engagement or contract award.

Risks and Consequences of an Incorrect Prep Sheet

Schedule Delay: Late kickoff and missed milestones
Budget Overrun: Unapproved costs and rework
Contract Disputes: Misaligned deliverables increase claims
Procurement Delays: Vendor onboarding stalls project progress
Regulatory Risk: Noncompliance for regulated work
Audit Findings: Incomplete records trigger review
