What the Project Management Project Review Is

A Project Management Project Review documents a structured evaluation of a project's status, performance, risks, and deliverables at a defined point in the lifecycle. It summarizes scope, schedule, budget, key decisions, unresolved issues and recommended corrective actions so stakeholders can assess progress and authorize next steps. The review serves as an auditable record for governance, audit, and post-project analysis and can be adapted for stage gates, milestone sign-offs, or lessons-learned sessions across teams and vendors.

Why a Formal Review Adds Value

A formal Project Management Project Review clarifies status for decision-makers, reduces downstream rework, and records approvals and open issues. It improves accountability, shortens escalation cycles, and creates a single authoritative record that supports audits, regulatory oversight, and contractual compliance across project stakeholders.

Why a Formal Review Adds Value

Who Typically Prepares and Uses This Review

Finalized reviews inform resource allocation, vendor decisions, and formal project closure procedures.

  • Project Manager: Prepares findings, compiles evidence, and submits the review for sponsor and governance approval.
  • Project Sponsor / Executive: Reviews summary to confirm strategic alignment and approve major decisions or scope changes.
  • PMO / Quality Assurance: Validates adherence to methodology, records metrics, and archives the signed review for audits.

Step-by-step: Completing the Project Review

Follow these sequential steps to gather information, validate findings, and obtain sign-off from required stakeholders.

  • 01
Gather Data: Collect scope, schedule, budget, risks, and change logs from project systems.
  • 02
Draft Findings: Summarize status, variances, root causes, and recommended corrective actions.
  • 03
Circulate for Review: Send the draft to governance and sponsors for comments and required approvals.
  • 04
Finalize and Sign: Incorporate feedback, capture signatures, and archive the completed review.

Security and compliance controls to note

Encryption: TLS 1.2/1.3; AES-256
Audit Trail: Timestamps, IP logging
Access Controls: Role-based permissions
HIPAA Support: BAA required
Regulatory Law: ESIGN and UETA
Certifications: SOC 2 Type II, ISO 27001

Key risks and consequences of errors

Incomplete Review: Missed controls or risks
Wrong Signatory: Authority challenge or rejection
Data Breach: Confidentiality and regulatory penalties
Retention Failure: Noncompliance with statutes
HIPAA Violation: Civil penalties and corrective action
Audit Findings: Increased oversight and remediation

Common preparation errors to avoid

  • Using inconsistent project identifiers that prevent reconciliation with financial and schedule systems, which delays approvals and complicates audits.
  • Leaving action items vague or ownerless; ambiguous next steps lead to missed deadlines and unresolved risks during subsequent reviews.
  • Failing to include supporting evidence such as change logs, variance reports, or vendor correspondence, which reduces the review’s value for decision-makers.
  • Skipping verification of signatory authority; if signers lack delegated authority the review may be rejected and require re-execution.

Essential sections of a professional project review

A comprehensive review contains discrete, repeatable sections that make assessment and archival consistent across projects.

Executive Summary

High-level status, critical variances, and sponsor recommendations presented concisely to facilitate rapid executive decision-making.

Scope and Deliverables

Document the approved scope, changes, and outstanding deliverables so readers can contextualize variances and acceptance criteria.

Schedule and Budget

Summarize planned vs actual dates and costs, including earned value metrics or variance explanations required by governance.

Risk and Issues

List active risks with owners, mitigation status, and critical issues requiring escalation or sponsor intervention.

Recommendations

Actionable corrective measures, resource requests, or scope decisions with clear owners and completion dates.

Signatures & Approvals

Designated signatories, dates, and version control information that create an auditable approval trail.

Recommended digital workflow settings

Standardize routing and authentication to reduce signer friction and maintain a reliable audit trail for every review.

Field Recommended configuration
Document Format PDF/A or DOCX; maintain original attachments
Routing Order PM → PMO → Sponsor sequential approval
Authentication Email link or SMS code for signers
Retention Setting Archive final PDF with audit trail

Typical submission and approval flow

A simple end-to-end flow reduces delays and preserves an audit trail for compliance and post-project review.

  • Prepare: Compile findings and attach supporting artifacts.
  • Route: Send for sequential approvals per governance.
  • Sign: Sign electronically; capture timestamps and IPs.
  • Archive: Store final review with audit trail.

Sharing options and technical requirements

Use systems that support detailed audit trails, role-based access controls, and standard document formats for long-term retrieval.

  • Email Delivery: Secure invite links
  • Integration: Connect to PMO systems
  • Cloud Storage: Retain final PDF

Key timing rules and expected turnaround

Draft Completion:

Target within 5 business days after milestone or audit trigger

Review Window:

Allow 3–7 business days for stakeholder comments

Sponsor Decision:

Sponsor decision expected within 5 business days of final draft

Finalization:

A sequential milestone view clarifies what must happen at each stage of the review and who is responsible for completion.

01

Initiation

Trigger review at pre-defined milestone or audit event.

02

Evidence Gathering

Collect documents, logs, and change history to support findings.

03

Stakeholder Review

Circulate draft to approvers and capture comments.

04

Approval and Archival

Obtain signatures and store the final package.

Real-world examples of using project reviews

Two representative examples show how organizations used project reviews to improve decision-making and compliance.

Optica Ventures (COO)

The team standardized reviews across portfolios to reduce rework and improve visibility.

  • Implementation required centralized templates and governance checkpoints.
  • Brian Fitzgibbons, COO at Optica Ventures LLC, notes the interface is simple and easy to use, and the standardized reviews made it easier for stakeholders to reach timely decisions while keeping audit trails complete.

Martin Properties (Founder)

Field teams submitted reviews from mobile devices during site visits.

  • Mobile signing removed paper handoffs.
  • Tim Martin, Founder of Martin Properties, reported processing and executing documents online with full compliance and built-in security, enabling faster approvals and fewer onsite delays.

Practical tips for accurate and efficient reviews

Apply these practices to reduce errors, accelerate approvals, and preserve a reliable audit trail for governance and compliance purposes.

Use standardized templates
Maintain a single template library with mandatory fields and predefined sections so reviews are comparable across projects and easier to audit.
Attach supporting evidence
Include change logs, vendor confirmations, and variance reports to substantiate findings and reduce follow-up questions from approvers.
Enforce role-based signing
Configure workflows so only authorized roles can approve specific sections, reducing the risk of invalid approvals or authority disputes.
Keep an accessible audit trail
Store final signed PDFs with detailed audit metadata (timestamps, IP addresses, signer identity) to meet regulatory and internal audit requirements.
