What a Subcontractor Variation Request Is and when it applies

A Subcontractor Variation Request is a documented request from a subcontractor to change the original scope, price, schedule, or deliverables under an existing subcontract. It typically includes a clear description of the proposed change, cost and time impacts, supporting documents (drawings, RFIs, quotes), and an approval block for the contracting party. When approved it becomes an authorized variation or change order that modifies contract obligations. Electronic submission and eSignatures are legally effective under the ESIGN Act (15 U.S.C. ch. 96) and UETA where adopted, provided intent, consent, attribution, and retention requirements are met.

Why a clear Variation Request matters for projects

A well-prepared Subcontractor Variation Request clarifies cost and schedule impacts, documents approvals, reduces disputes, and preserves payment entitlements while creating an auditable record for contract administration and regulatory compliance.

Why a clear Variation Request matters for projects

Typical users and stakeholders for a Variation Request

The Subcontractor Variation Request is used by multiple project stakeholders who need a documented trail for scope and cost changes.

  • General contractor project managers who evaluate impact and route requests for approval and payment.
  • Subcontractor site managers or commercial leads who prepare and submit detailed change descriptions and supporting quotes.
  • Owners or client representatives who authorize variations and accept revised scope, cost, or schedule adjustments.

Use consistent templates and version control to ensure the request moves cleanly through review, approval, and payment workflows.

Core parts of a professional Subcontractor Variation Request

A complete request combines description, measurable impacts, substantiating evidence, contractual references, signatory authority, and a formal approval block so it can be converted into an executed variation or change order.

Scope Description

Provide a precise, measurable description of the added, deleted, or changed work with references to drawings or spec sections.

Cost Breakdown

List labor, materials, equipment, markups, and taxes with unit rates and a clear total; include separate line items for contingency if applicable.

Time Extension

State the number of calendar or working days requested, explain logic (critical path impact), and reference the project schedule.

Supporting Documents

Attach RFIs, submittals, supplier quotes, photographs, and revised drawings to substantiate cause and cost.

Contract References

Cite the subcontract clause(s) authorizing change orders and any provisions for pricing method or dispute resolution.

Approval Block

Provide signature lines, printed names, titles, and dates for the subcontractor, contractor, and owner if required.

Step-by-step: prepare, submit, and obtain approval

Follow this sequence to prepare a complete request, avoid common rejections, and obtain timely approvals and payment adjustments.

  • 01
Prepare: Assemble description, quotes, and drawings.
  • 02
Attach: Include PDFs, photos, and supplier estimates.
  • 03
Submit: Send to designated approver(s) with routing notes.
  • 04
Record: Capture approvals, dates, and any revised schedule.

Recommended digital workflow settings

Configure your e-submission workflow to reduce friction: set signer order, authentication, notifications, and retention policies before sending.

Field Configuration
Signer Order Sequential routing contractor → client (or parallel where permitted)
Authentication Email link or SMS code; use stronger methods for high-value changes
Notifications Automatic reminders at configurable intervals
Audit Trail Enable IP, timestamp, and action logs

Digital submission flow for an electronic Variation Request

A typical eSubmission workflow reduces paper handoffs by guiding the subcontractor through field completion, attachment upload, and routed approvals with audit logging.

  • Upload: Attach core documents and evidence.
  • Place Fields: Add signature, date, and initials fields.
  • Send: Route to approvers in the required order.
  • Archive: Store signed copy and certificate of completion.

Delivery options, file types, and integrations to consider

Choose a platform that supports standard file formats, common integrations, and suitable signer authentication for your risk profile.

  • Integrations: Salesforce, NetSuite, Procore
  • File formats: PDF, DOCX, XLSX
  • Authentication: Email, SMS, KBA as needed

Security and compliance features to look for

Encryption: TLS 1.2/1.3 in transit; AES-256 at rest
Audit Trail: IP, timestamp, signature events
ESIGN / UETA: Legal eSignature frameworks supported
HIPAA BAA: BAA available where required
SOC 2: SOC 2 Type II certification
21 CFR Part 11: Controls for FDA-regulated records

Common preparation errors that delay approval

  • Submitting vague or unsupported descriptions without drawings or cost backing leads to repeated requests for clarification and processing delays.
  • Including incomplete cost breakdowns or failing to separate direct costs and markups makes entitlement and bookkeeping reconciliation more difficult.
  • Using incorrect contract or purchase order numbers causes misrouting and may result in payment being applied to the wrong job.
  • Having the wrong signer execute the request, or missing titles and printed names, can invalidate the approval or force a re-signing step.

Risks and potential consequences of incorrect requests

Payment Delay: Late or partial payment
Contract Breach: Disputed scope or liability
Lien Exposure: Unresolved payment claims
Tax Reporting: Incorrect contractor records
Authentication Failures: Rejection of electronic signature
Record Gaps: Weakened audit defense

Typical timing expectations for review and approval

Processing times vary by project, contract clauses, and the complexity of the change; set realistic internal SLAs and communicate them in the request.

Submit Promptly:

Ideally within days of identifying the change to preserve entitlement.

Owner Review:

Allow 5–10 business days for standard administrative review.

Pricing Assessment:

Contractor may require 7–21 days to analyze costs and subcontractor quotes.

Emergency Changes:

Use expedited review procedures when safety or critical path is affected.

Payment Adjustment:

Payment timing follows approved variation and contractual invoicing cycles.
