Marketplace if you were a PM for a Los Angeles pickleball app what would be the first thing you build and what's your prioritization philosophy what interviewers are looking for is how you break down ambiguous problems into manageable pieces translate strategic context and product goals into a Northstar metric and articulate your decision-making process and make a recommendation looking at the first example question how would you prioritize features a b and c for Facebook Marketplace there are four parts to this question part one establish what the product or feature is and why it's important why does the company care about it which parts of the product are affected for example if you're asked about a Marketplace product touch on each user group and what their role in success is part two identify a North star for this product lean on what you know about the company or overall space to set a Topline goal for Netflix this is probably paid subscribers for door Dash it could be the number of successful deliveries part three state your decisionmaking framework and grade each option ingly keep it simple a common framework is rice reach impact confidence effort which you're free to use but personally I simplify even further just Impact versus effort tip a common Pitfall IC is over complicating this framework it's not necessary to walk through an entire rice framework for example to get your point across going through the entire thing just wastes precious time and it doesn't really do much more for the Precision of your answer instead you should stay the to the interviewer that impact takes into account both reach and how effective the idea is at moving the needle and you can say something like rather than walking through the entire rice style framework let's 8020 the approach and simplify to Impact versus effort and impact will take into account reach and Effectiveness another tip while some people assign numerical values to each this can get messy I find you can get the point across just by t-shirt sizing small medium large the interviewer doesn't care about the numbers they just care about the decision making process and recommendation finally make a recommendation after you step through each option make a recommendation based on your grading now let's walk through the second kind of question if you were a PM for a Los Angeles pickle ball app what would be the first thing you would build you can answer this question with the same building blocks as before but with a slight twist establish what product or feature this is and why it's important identify a North star for the product suggest options State the decision-making framework and grade each option ingly and finally make a recommendation let's tackle the example if you were the product manager for the city of LA's pickleball app what would be the first thing you would build just like before you'll want to walk through why this product is important and Define the North Star metric for the app at the highest level the city of Los Angeles wants to make La a great place to live the LA pickleball app would be important to the story because the sport provides a way to connect people in the community and is a way to stay active and healthy based on the previous step let's say that the LA pickall app's goal is act active users if people are feeling connected and staying active via pickle ball you would expect this number to go up why this and not something like time spent in the app well pickle ball is a relatively new sport so at this stage the city of La just wants people to find what they need and go play the small difference is you'll be the one suggesting ideas once you've done this you can continue with the previous framework and you've done this before in product design questions so hopefully this is nothing new tip be because prioritization questions are asked both as part of a product design question as well as on their own get a read from your interviewer on how deep they want you to go on suggesting items you can say something like I'm happy to take a step back and think through the user Journeys more deeply or depending on the time you have planned for this question I'm happy to also just take a best guess at what I think a good starting list could be either way they nudge you think about which part of the user Journeys are most important to address tips brainstorm a wide range of ideas from low hanging fruits to moonshots I always like to have at least two realistic ideas and maybe one Moon shot keep in mind as you're brainstorming that you'll need to eventually prioritize your Solutions so make sure they have varying degrees of impact and effort to make it easier on yourself later a common Pitfall is to end up with a matrix where every solution has uniform scoring it's really hard to move forward if every solution has high impact High effort in other words it's okay to suggest something that's simple low hanging through because it might make it easier for you to deprioritize later same with the moonshot you might end up making it easier to deprioritize that later now let's brainstorm a few features you can say Dynamic scheduling with official tournaments maybe a chat feature maybe the ability to stream games at parks and gyms and maybe some flows to become a member of a league now that you've brainstormed some ideas you can run through your prioritization framework and feel free to pause the screen here to read the sample answer the exact details here aren't that important the aim of your whole point is to demonstrate that you can confidently assess low medium high scores with justifications for each and based on this it looks like a dynamic schedule is the best route to go while there's some effort and risk involved it's high utility use case that can bring people into the app now let's finally talk about the third kind of question you might get what is your prioritization philosophy you'll most likely encounter this question in leader ship rounds or chats with cross functional Partners here your interviewer wants to understand what you look for when you need to prioritize projects and how you'll make sure the team is working on the right things just like before you can keep this answer simple by mentioning two criteria impact and effort you can go deeper into each of these as needed for example for impact be sure to share that you'll align with the team on what impact means this could be quantitative like a metric but remember no metric by itself self is complete so you'll also probably need qualitative measurements as well and for effort you'll want to consider both engineering and non-engineering effort like design go to market and sales so in summary prioritization pops up everywhere as a PM in your interview circuit you'll see them in product design questions as well as Standalone execution analytical questions for all cases start off by stating why the feature or product is strategically important content Define a North star depending on the question you may have to come up with the options to prioritize in other cases the interviewer might just give them to you in others it's completely hypothetical and the interviewer might just want to hear how you walk through your prioritization process and finally use a simple
