everybody happy system Saturday I hope you're enjoying this beautiful Memorial Day holiday weekend with your family hey I want to talk to you about my top three business systems that I credit with our big explosive growth that we've had over the last six years I received a ton of personal messages through Facebook I wasn't able to get everybody I'm sorry if you message me and I haven't been able to respond I got about like 170 last week and it's just it's been it's been tough it's been a busy week but I wanted to break down my three top business systems and over the next three weeks on system Saturdays I want to break down each one in detail so my three systems are as follows number one marketing our marketing system we have is so dialed in now that I know exactly how much our cost per lead our customer acquisition costs our closing ratios and what's our most productive channels that we have for our marketing to where we can predict if we spend X amount of money we will get X amount of new customers and it's consistent and I know what each one of those channels are the second system is our sale system how do we convert those leads into paying customers how do we take our existing customers convert them into repeat customers and our third system that we have is financial tracking and budgeting and planning for the entire year and this is the system that I'm going to talk about today the next two weeks don't talk about sales I want talk about marketing but today I want to talk about the financial planning and budgeting side of things now for a lot of people this is kind of a an uncomfortable conversation because they don't have a real solid financial grasp on how their business is performing what kind of percentages they should be at they don't know exactly how much to forecast you know is it do you focus you know too much can you focus can you forecast sorry can you forecast too much growth yeah absolutely you can totally put a big huge hairy audacious goal as Josh Latimer says for the month and it might be unreasonable for you to actually hit that goal so I want to share with you one of my budget sheets right here now this is an Excel form I am an Excel nerd and this is actually a sample budget sheet this is not my actual budget sheet but it is the exact same template I've gone through and I've created it for a demo company which I call America cleaning company just generic cleaning company this is what their profit and loss looks like which I use this to teach all of our technicians and give them a fantastic explanation on how a profit loss sheet works and how they can read it and etc etc I talked about that in another system Saturday video but this is the accompanying budget sheet that we use and I'm just going to break this down really quickly I'm not going to go super in-depth into it because I don't have a whole lot of time but we have several different sections we have sections where we talk about just what the production capacity of each one of our trucks are throughout each one of the months then we also have employee estimated costs that we have we have budget for our admin staff and we have a total payroll calculator and all these numbers plug into our expense tracking up here so I have every single one of our accounts inside of QuickBooks our cogs accounts our expense accounts and an actual budget line item number for every single one of these in every single one of the months and this is the exact format and the exact layout of my sheet that I've used for the last six years since literally we started with you know zero employees and any any number that you plug in here automatically affects the entire sheet it actually projects what our cash flow is going to be like with a projected bank balance throughout the entire year and what I do with this sheet is every single month somewhere around like the 15th of every single month I sit down and I fill out and I run a report a profit and loss report on how my company did for the last month and I fill in every single one of these actuals inside of our sheet and the cool thing about this is is that you can immediately see little small changes that you have to do to your business to kind of adjust things for instance last year we had a really really rough year the first half of the year we got to the point to where our financials were almost upside down in some of the areas and I wasn't nearly as disciplined at going in last year and you know making sure that our numbers were exactly right and we paid for it it wasn't until the middle of the year when I actually started getting back in and being more disciplined about getting in there was I able to completely turn around the health of our company if you aren't looking at these financial aspects to the micro detail on a regular basis this stuff can really get away from you and it's so important if you do not have a budget sheet get a budget sheet together and it's okay if it feels like you're guessing you'll make it an educated guess but at the end of the day when I set out my budget for 2018 I kind of guess what I'm going to be doing in June in July in August and you know it's a big growth over what it was last year but because I'm going through and I'm saying okay how many trucks am I gonna need to do this amount of production how many customers new customers am I gonna have to need in order to do this amount of sales how many leads am I gonna have to do in order to get that amount of sales coming in because I know every single one of those details and I'm taking a look at them it makes it so that we can actually hit those goals and make them achievable you can't just throw big goals up in the air and to say oh I'm gonna I'm gonna hit a million dollars next year you have to go in and you have to tell the story in advance what it's gonna look like and how you can do that and then check yourself every single week every single month to find out if you're getting close now I want to show her share with you a really cool free tool this is completely free it's my good friend Josh Latimer now this was not free for him to put together I know for a fact he spent thousands of dollars at putting this tool together for you guys but it's called revenue buddy and this thing this thing is sweet I was geeking out on it I spent all day yesterday just playing around with it and looking at it I'm totally blown away you put in your actual numbers it only takes about five maybe ten minutes to put in your numbers and it will actually plot out a course for you on what your goal is what's your base is and then how much of a gap you need to hit and exactly what your budget should be for marketing how many new customers you need to get what your customer acquisition cost should be how much you want to spend to acquire a new customer what's your weekly revenue goal should be your base revenue you know weekly it's incredible it even tells you it calculates how many new crews you may need to hit and how many employees you need to hire during which parts of the year in order to hit those goals this thing is this thing is unbelievable it is like nothing I've ever seen before and Josh created this free tool for you guys so I'm gonna put the link down below go give my buddy Joshua Latimer some love because this is an incredible tool and I was blown away that he managed to put this into a web app and I was even more blown away that he put it in for free kind of make me jealous I wish I had this six years ago I first started my business cuz I had to make my nerdy excel sheet all from scratch and I've had to spend tons and tons and tons of hours of developing and refine it over the years and Josh just gives it to you for free oh my
