I'm Monica and today we're going to talk about how to set up a training program it can be one of the most daunting and overwhelming task that a practice manager kind of digs into to overcome there's lots of different options you can go with them a training program already created but there's things that you need to do in-house to get your team on board to your different types of procedures I'm here with Megan and Megan's are a technician manager and she set up a very extensive training program for our staff so I'm going to actually have her start and talking a little bit about what her goal was at the beginning that's one of those important things you can do with the training program it's one thing to say we need a training program but to figure out exactly what your goals are it's going to help you better define it as you go so what I did at the very beginning it's it's a big project it's almost overwhelming to try and figure out how to go from start to trained technician especially so I thought about what I didn't know when I started here at this hospital and it was everything so I wanted to give employees something that they could take home with them and kind of pre-study before they showed up to work so what I did is I took all the forms that we use in the hospital from treatment sheets check in forms lab forms everything and I wrote out where the form lives in the hospital who starts it where it lives in the treatment sheet who's supposed to write on it and I put all of that together in a book so that employees can take that home kind of flip through it and get an idea of how a patient kind of travels through the hospital and then once I put that together I started with all of the hard skills in the hospital everything that we do and it was very basic to placing an IV catheter which technicians know how to do before they come to us but it's making sure do you know how we tape things in do you know the order that these are place do you know that we have the T-port go over the top of the catheter something like a PCV total solids which is extremely basic but here's where all of the equipment lives here's where we record it on the treatment sheet and just having a checklist that every technician has to go through so that we know for sure that you know how all of these things work in this particular hospital I think too when you go through that and you're beginning this in your own clinics it's important to talk with your owners and your doctors the other doctors- associate doctors as well as the other technicians to get an idea of what the different steps are a different points Megan has a really good understanding of that but she I'm sure she looped in other teams at different times to see where people were yeah and it was helpful I used that same thing and helped the technician assistants come up with a similar list and we made sure that there was you know crossover and making sure that nothing got left out well this is what the technicians do this is what the TAs do let's make sure that the TAs know how to help the technicians to do this particular task so it is definitely checking with everybody in the hospital to make sure that we're covering all of our bases now you also implemented a program where you had different levels of technicians depending on testing how did you why did you decide to go that direction well I decided that because when we started this training protocol there were technicians of many different levels in the hospital and there are also technicians that had been working here for a long period of time couple years that didn't know how to do certain skills and I think some of that was a little bit of embarrassment I have been here I work in the ICU I've been a technician for eight years I've been at Dove Lewis for three years and I don't know how to do that I'm embarrassed to ask because I probably should know how to do that so this made I made everybody from the technician that had been in the ICU and been at Dove Lewis for ten years I made her go through tech level one and take that test just to make sure that everybody was on the same page with the same items you know I just wanted to get people to think through the the test not only have you know math questions on it but it was also you know an essay question about a you know urinary obstructed cat and talk through all the problems with that so it's just making sure that everybody is on the same page we're all learning and thinking about the same things with these cases one thing that's important to note it's in a lot of clinics a good training program has an incentive aspect to it we have a residency and an intern program here so teaching is very much a part of our culture and knowledge really equates to status with our staff so we haven't found that an incentive programs necessary people want to go to that next level but it's something that we're always double checking and going through but that may be something important for you to do with your clinic and that can be tricky because you can't always it's just not always financially feasible and not something your owner wants to do to attach compensation to that but there are lots of different types of incentives that you can do for different people whether it's the knowledge you have you you can gain seniority or status in one way or another or even get vacation days or half a day of vacation so the other things you can do outside of compensation so what was your biggest I guess is there anything you did with your training program that didn't go well that you kind of learn from the accountability aspect on my end was the most difficult thing it was you know I spent a lot of time and I had other senior technicians go through and yeah that's a great program and we've included everything we wanted so disperse it out to the staff and say okay everybody that's been here for more than two years you have three months to take tech level one and I was really difficult for me to go back and remind people and then have to grade the tests and so there's a lot of work on my end and that was really the hardest part for me was just keeping up with everybody making sure that I was bugging people who hadn't taken the test yet and and just make sure that we stick to it well thank you so much today Megan for coming to talk to me
